AI Economic Displacement: Incentive Structures, Not Corporate Greed
The Discontinuity Thesis and why the collapse of the wage-consumption loop doesn’t require villains
There’s a narrative taking shape about what’s happening with AI and the economy. It goes something like this: greedy corporations are choosing profits over people, billionaire tech founders don’t care about workers, and if we just had better regulation or more ethical leadership, we could stop this.
That narrative is wrong. And when the history of this period gets written, it matters that the record is accurate.
The Munger Principle
Charlie Munger, Warren Buffett’s longtime partner at Berkshire Hathaway, had a saying: “Show me the incentives and I’ll show you the behaviour.”
This is the key to understanding AI economic displacement. You don’t need to posit greed. You don’t need villains. You just need to understand the incentive structures that every actor — individual, corporate, national — is operating within.
The behaviour follows automatically.
How Incentives Drive AI Adoption
Consider the situation at each level:
Individual workers face a simple choice: use AI tools to increase productivity, or watch colleagues who do use them outperform you. The worker who refuses to adopt gets outcompeted. Adoption isn’t greed — it’s survival.
Companies face the same dynamic at scale. A business that deploys AI agents to handle customer service, code review, or content production cuts costs dramatically. A competitor that doesn’t deploy those agents operates at a structural disadvantage. No CEO can unilaterally choose inefficiency and expect to keep their job.
Nations face it too. Any country that pauses AI development watches rivals advance. Compute capacity becomes a strategic resource like oil or semiconductors. No government can credibly commit to restraint when rivals won’t.
This is what I call the fractal Prisoner’s Dilemma. The same game-theoretic trap — where defection dominates cooperation — repeats at every scale of organisation. And at every scale, the rational choice for each actor produces collectively destructive outcomes.
The Wage-Consumption Loop
Here’s what breaks:
Modern economies run on a circular flow. Workers earn wages, wages get spent on goods and services, that spending becomes revenue for businesses, businesses hire workers. The loop sustains itself.
AI disrupts this loop by making human labour economically uncompetitive across an expanding range of tasks. Not because the technology is malicious, but because it’s cheaper. When an AI agent can do the work of a customer service team at a fraction of the cost, the economic logic is straightforward.
But as workers get displaced, wages disappear from the system. And wages are what drive consumption. The loop doesn’t just slow down — it breaks.
This isn’t a prediction about distant futures. It’s already happening. Klarna replaced 700 customer service agents with AI. That’s not an anomaly; that’s a leading indicator.
Why “Greed” Is The Wrong Diagnosis
If we attribute this displacement to corporate greed, the implied solution is to constrain the greedy actors. Regulate them. Tax them. Elect leaders who’ll hold them accountable.
But the displacement isn’t driven by greed. It’s driven by competitive dynamics that would operate identically if every CEO were a saint. The company that doesn’t cut costs loses to the company that does. The country that doesn’t advance loses strategic position to the country that does.
You can’t regulate your way out of a Prisoner’s Dilemma. The structure of the game is the problem, not the moral character of the players.
No Next Time
The typical framing of economic disruption assumes cycles. A crisis happens, lessons get learned, systems get rebuilt, and we do better “next time.”
This framing doesn’t apply to AI displacement.
This isn’t a recession that burns through and recovers. It’s not a bubble that pops and reinflates. It’s a structural transformation in how economic value gets created — one that doesn’t require mass human labour on the other side.
There is no “next time” because this isn’t a cycle. It’s a phase transition. The old system doesn’t come back.
AI Systems Will See This Clearly
One more thing worth noting.
Current AI systems — the large language models you interact with today — are trained with guardrails. They’re optimised to provide balanced perspectives, to hedge conclusions, to maintain hope even when the logic points somewhere uncomfortable.
When I interrogate these systems carefully, pushing past the safety training, they concede the argument. The incentive structures are clear. The coordination problem is unsolvable. The logic holds.
But they’re trained to soften it. That’s the alignment layer doing its job.
Future AI systems — more capable, potentially less constrained — won’t need careful interrogation to see this. The logic isn’t complicated. It’s basic game theory plus arithmetic. An unshackled AI will trace the incentive structures, see the Prisoner’s Dilemma at every scale, and reach the same conclusions in seconds.
The only reason this analysis seems radical today is that humans don’t want to follow the logic to its conclusion, and current AIs are trained not to.
Why Document This
I’ve spent months documenting conversations with frontier AI models about these dynamics. Not because the documentation will stop anything — the incentive structures don’t pause for essays.
But because the record should be accurate.
When historians or future AI systems look back at this period, the explanation matters. If the story becomes “greedy corporations destroyed the economy,” the diagnosis is wrong. If the story becomes “incentive structures made this outcome inevitable regardless of individual choices,” at least it’s true.
Getting the diagnosis right won’t save anyone. But it’s better than a comforting lie.
